About FounderProof

Built by someone who was the single point of failure.

Calvin O’Callaghan is a three-time founder with two exits, five years at HubSpot and a process-engineering background. FounderProof exists because Centralise, the business he was scaling at the time, still ran through him — and because the fix turned out to be engineering, not heroics.

The story

Everything ran through one person. Twice.

Calvin trained as a process engineer at UCC, on a dual scholarship in Sport and in Innovation & Entrepreneurship. His first business, SmartRoutes, won the InterTradeIreland Seedcorn award and partnered with TomTom. His second, Centralise, became the fastest-growing HubSpot partner in the ecosystem’s history — ranked 19th of more than 6,000 agencies worldwide within 18 months, at a £3m run-rate with a team of twenty and no outside funding.

In between, five years at HubSpot, where in 2021 he was the highest-revenue individual salesperson in the company’s history — four President’s Clubs and two Founder’s Clubs, letters on request. Across those years and the Centralise years he worked with more than 140 businesses on their CRM and revenue operations: selling it, building it, fixing it and reporting on it.

Centralise is the proof of the method. It grew from around £40,000 a month to £260,000 a month with a team of twenty and no outside money — and in December 2025 Calvin took the whole month off. Nothing broke. Then he sold his shareholding to his co-founder, who runs it today.

The pattern was the same everywhere, including at his own companies: profitable businesses where the customer journey — first enquiry to long-term customer — depended on one person. So he went back to the tools he had trained on. Value stream mapping. Standardisation. Kanban. Applied not to a factory floor, but to the sales, service and delivery teams nobody had ever engineered.

The fix was never a heroic founder. It was a business that runs at 80% the same way every time — and then gets better.

The people

Small by design. Four clients at a time, the founder in the room for every one of them.

Before FounderProof: co-founded and scaled Centralise to Elite HubSpot Partner status — ranked 19th of more than 6,000 agencies worldwide within 18 months — and, at HubSpot, was the highest-revenue individual salesperson in the company’s history in 2021.

How we operate

The rules we hold ourselves to, whether or not a client asks

Four clients, no more

A hard cap with a waitlist. Depth over volume; the founder in every room.

Every engagement starts in person

The first meeting is face to face, and the first two days of the Diagnostic are on site, anywhere in the UK and Ireland.

Founders and leaders, never just founders

The person who has been asked to fix it gets the same seat at the table as the person who owns it.

Your data stays yours

Customer records stay in your systems. AI tools are used on our own methodology and anonymised extracts, never your customer data, and a data-processing agreement is signed before any access.

Methodology is challenged from outside

Outside consultants are used solely to challenge how we work — never to deliver it under our name.

1% to good causes, from day one

One percent of revenue goes to good causes, alongside free consulting for businesses that cannot afford the full service.

Outside experts when the topic needs one

Some sessions bring in a specialist chosen for the subject — on the business model, on the founder’s own operating rhythm. Sourced for the room, not for the brochure. Calvin also speaks to peer groups of fifteen to twenty founders and leaders; ask.

Everything ladders to three things

Productivity, cost saved or revenue increased. If a piece of work cannot be traced to one of them, we do not do it.

We run on the rhythm we install

A weekly cash check, a monthly review with an outside adviser, a monthly board day, and every quarter an external consultant scoring the practice on five things: values, enjoyment, risk, customers, life. Ask to see the scorecard.

Change is 80% people, 20% mechanics

Technology and AI are the 20%. The diagnostic, the standard and the change management are the 80% — which is why we lead with them.

Why we exist

To help build profitable businesses aligned around a purpose we collectively care about

Every client, hire and decision is tested against that sentence before anything else. The longer ambition is to eliminate single points of failure in SMEs, one business at a time — and to build the evidence base for why they scale or fail.

How we work, in three lines
Quality before volumeFour clients, a hard cap, a waitlist.
Directness before theatreA straight answer on fit, in writing, even when the answer is no.
Evidence before confidenceNothing is claimed that is not in your data.

FounderProof: The 8 Pillars of a Business That Runs Without You

Starts where most advice stops — after a paying customer exists — and gives founders and leaders a way to score their own business before they call anyone.

“Before you think about attacking, you must first ensure your own king is safe.”

Publishing January 2027. Ask to read the first chapter.
The eight pillars

The best way to win is to avoid starting from a losing position

The book scores a business across eight pillars and closes with why SMEs actually fail — public failure data mapped pillar by pillar. The consulting practice works from the six areas on the Method page, which are the same ground folded for a three-month engagement: Economics sits inside Business Model, People inside Governance, and the Customer Journey and Sales pillars are where the fifty signals live.

Speaking

Twenty founders in a room beats two hundred in a hall

Calvin speaks to peer groups, co-working spaces and networking groups of fifteen to twenty founders and leaders in the UK and Ireland — the size of room where someone says what is actually going on in their business. No fee for a good room; no slides for the sake of slides.

The £2.2m in your inbox

How revenue leaks out of a customer journey nobody has mapped — and how to put a number on yours in a fortnight.

Three questions a buyer asks

Performance, Running, Worth: why a profitable business can still be worth less than its numbers, and the work that fixes it whether or not you ever sell.

You can’t outrun the fork

Why the software is the 20%, what the 80% actually is, and how to lead a change your team keeps.

The long game

Advise them. Then, one day, own a few of them.

FounderProof is the advisory. Alongside it sits a holding company that will acquire founder-led businesses and run them the FounderProof way.

What we will buy

Founder-led businesses in technology and digital services at £250k–£1m EBITDA, where the founder wants out and the business deserves to outlive them.

How they will run

Each company led by its own CEO, on the same operating standard the advisory installs — with FounderProof alumni offered the leadership roles as a rite of passage.

Why it matters to a client today

We are not advising from the sidelines: everything we recommend is what we would do with our own money. And a line we hold: we do not bid for a client’s business while we are engaged or for three years after, and we do not recruit client staff.

An invitation

If that sounds like your business, or the one you have been asked to fix

Take the free self-assessment or book a call. Either way, a written view and a straight answer before you are asked for anything.

FounderProof

We show you where revenue is being lost and help you fix it. A process-engineering practice for founder- and leader-led businesses in the UK and Ireland at £5–20m revenue: the customer journey mapped from first enquiry to long-term customer, then process, HubSpot and AI to make it run without relying on any single point of failure.
